Google Ads is getting smarter and smarter. Where before you had to set everything manually, nowadays the algorithm takes more and more work out of your hands. A perfect example of this is the Performance Max campaign. This campaign type promises to be visible everywhere with maximum results. But don't rejoice too soon. Although the system is incredibly powerful, in practice we see business owners lose a lot of money due to wrong settings. It's not a magic button that you simply turn on. In this practical blog article, we discuss the biggest pitfalls with a Performance Max campaign and find out how to keep full control of your budget.

What exactly is a Performance Max campaign?
Before we dive into depth, a quick refresher. A Performance Max campaign (often abbreviated as PMax) is an automated campaign type within Google Ads. Instead of creating separate campaigns for Search, Display, Shopping or YouTube, you throw all your resources into one big bucket. You provide the texts, images, videosand an objective. Then Google's clever algorithm decides where, when and to whom your ads will be shown to get the most conversions or revenue. This sounds ideal, but this very automation allows you to go blind and lose control completely if you don't have the basics tight.
Pitfall 1: Targeting the wrong conversion goals.
Pitfall 2: Insufficient or poor visual assets.
| Asset Type | Minimum requirement Google | Recommended for maximum success |
| Images | 1 square image | 15+ images (mix of landscape, square and portrait) |
| Videos | None (Google makes an auto-video) | A minimum of 3 professional videos (shorts & regular) |
| Headlines (Short) | 3 pieces | 15 unique, compelling headlines |
| Descriptions | 2 pieces | 4 comprehensive descriptions full of benefits |
Pitfall 3: No exclusion lists for your own branding.
Pitfall 4: Ignoring targeting signals or setting too wide a target group.
Pitfall 5: Drawing conclusions and making adjustments too quickly
Patience is a virtue, especially in the world of machine learning and automation. A Performance Max campaign simply needs data and time to learn. Whereas with a normal search campaign you can draw tentative conclusions after just a few days, PMax often needs two to four weeks to find the right balance. During that time, the system constantly tests different combinations of texts and images on various channels. Many business owners panic when results are disappointing in the first week and immediately start cutting budgets or adjusting goals. By doing so, you roughly break the ongoing learning process and the campaign starts all over again from scratch. Give the system at least a month before making any major strategic choices.
Pitfall 6: Unrealistic ROAS or CPA targets.
Of course you want to get the maximum return from every euro spent. Yet setting an unrealistic target ROAS or target CPA is a guarantee of stagnation. If your normal ecommerce store campaigns run an ROAS of 400%, you can't suddenly set a target ROAS of 1000% in your Performance Max campaign and expect the sales to still pour in. The algorithm gets caught up, can't find auctions that meet these far too strict requirements, and simply stops showing your ads. Always start with a target in line with your historical data, or even set it slightly lower to help get the system going. Once the campaign gains traction, you can always raise the target later in very small, controlled steps.
| Your current situation | Wrong PMax setting | Correct PMax setting |
| Historical ROAS is 400 | Set target ROAS directly to 800 | Start with a Target ROAS of 350% - 400%. |
| Current CPA is on average € 50 | Tweak the target CPA directly to € 15. | Start with a Target-CPA of € 50,- to € 60,-. |
| Brand new account (no data) | Immediately require tight targets (ROAS/CPA) | Start with the bidding strategy 'Maximize conversions'. |
